    The Biggest Waste in Most Growing Companies Isn’t Bad Hiring

    Why hiring smart people fails when roles are designed to suppress thinking

    For a long time, I believed hiring smart people was the answer to scaling a company. If you find sharp individuals, pay them well, and bring them into the system, things should naturally improve. That was the assumption.

    What I have learned, sometimes the hard way, is that companies do not fail because they hire the wrong people. They fail because they design roles that turn smart people into average performers. Most organizations do not even realize they are doing it.

    The Quiet Waste No One Talks About

    In most growing companies, hiring is treated as the solution to almost every problem. Need more output? Hire. Need better execution? Hire. Need speed? Hire more. But what is rarely questioned is what these people are actually stepping into once they join.

    I have seen companies bring in genuinely strong talent, people capable of thinking independently, improving
    systems, and taking ownership, only to place them in environments where none of that is required or welcomed. Their job descriptions sound strategic. Their actual work is administrative.

    The Real Problem Isn’t Hiring, It’s Design

    Most leadership teams underestimate how much role design determines behavior. You can hire the best operator in the world, but if every decision requires approval, success is measured only by task completion,
    and risk taking is quietly discouraged, you do not get leadership. You get compliance. Compliance does not scale a company.

    Why Smart People Leave or Quietly Downshift

    Smart people rarely fail loudly in weak systems. They adjust quietly. At first, they suggest improvements and
    challenge inefficiencies. When nothing changes, they stop pushing ideas and focus only on what is asked. Eventually, they either leave or stay and operate at a fraction of their capacity. From the outside, nothing looks broken. Work still gets done. Internally, the company loses its thinking capacity.

    A Pattern Across Growing Companies

    Companies start by hiring for intelligence but design for predictability. Over defined processes, excessive approval layers, and leadership discomfort with independent decisions slowly shift organizations from think and build to execute and report. Once that shift happens, hiring better people stops improving performance.

    What High Performing Teams Do Differently

    High performing teams design roles where ownership is real, decision making is distributed, and judgment is
    expected rather than escalated. In these environments, smart people do not just perform better. They compound value over time.

    The Shift That Changes Everything

    Hiring smart people is not enough. You have to build a system that deserves them. Otherwise, you are
    collecting capability you never actually use. Most companies do not suffer from a lack of talent. They suffer from environments that suppress thinking. Design roles for control and you get compliance. Design roles for thinking and you create leadership at every level
